The main objective of this project has been to assess the growth potential of the company MIGSO-PCUBED at its Barcelona headquarters, referred to as the "Business Unit (BU) of Barcelona," for the next 3 years. Additionally, efforts have been made to contribute to the company by developing a methodology based on strategic planning, which can be applied to other Business Units as well as future studies in Barcelona. The employed methodology has covered various stages: analysis of the current state and growth opportunities of the BU of Barcelona, definition of quantifiable objectives, resource forecasting, development of a strategic plan, and economic evaluation of the expected growth. This sequential methodology has used the results and conclusions of each stage as inputs for the subsequent ones. Previously, it was necessary to contextualize the operation of the company, describing its key processes, project management services, and its position in the market. After analyzing the BU of Barcelona internally and externally, it was concluded that the region was conducive to the development of MIGSO-PCUBED, thanks to its strong industrial presence and projections of investment in innovation. However, political instability should be considered as a potential risk to growth. Additionally, the opportunity to continue collaborating with key accounts, General Electric and Alstom, with growth prospects from 2025, was highlighted. Also, expansion into other industrial sectors to diversify the client portfolio and mitigate economic risks. Next, growth objectives were established in the number of ongoing services at the end of the year, called "missions." Using the Holt model for time forecasting, Clustering techniques to group accounts, and qualitative approaches to align the results with growth opportunities, 43, 53, and 63 missions were projected for the years 2024, 2025, and 2026. Based on these objectives, the need to expand office infrastructure and reinforce both the commercial and operational aspects to support such growth was identified. The commercial strategy for 2024 should focus on allocating resources to business development around portfolio diversification, while from 2025, the emphasis on key accounts of General Electric and Alstom will intensify. After the economic evaluation, it was concluded that, to achieve the economic performance set by management, an increase in selling prices in the first two years might be necessary. However, the more efficient use of structural resources will allow the BU of Barcelona to be more competitive and strengthen its economic stability.
